The paperwork is complete. The introductions happened. The new manager has access to the systems. Are they clear about how to succeed here?
An onboarding checklist can confirm that activities occurred without showing whether the person understands the work. A new department head may know where to find a policy and still be unsure which decisions they own, when to escalate, or how to raise a concern without appearing unprepared.
Use the first weeks to discuss expectations in situations they are likely to encounter. What does a useful update look like? What should happen when a commitment is at risk? Who can help when two priorities compete? Explain the required policies and safety processes, then check understanding through discussion rather than assuming a signature settles it.
Ask the new person what has surprised them. An unfamiliar process may reveal a gap that experienced employees have learned to work around. Give them a clear way to ask questions and a named person who will follow through.
For an Executive Director entering a new community, the same principle applies. Agree with your supervisor on near-term priorities, the measures that matter and the resources available. Avoid assuming that everyone shares the same definition of a successful first 90 days.
Put it into practice: at the next onboarding check-in, ask the person to describe one decision they feel confident making and one they remain unsure about. Agree on the next step together. Coaching can help a new manager examine expectations, prepare questions and build relationships before uncertainty turns into a pattern of silence.
